Small Business Budget Template (Excel): 2026 Guide

Hey everyone, it's Ren here.

As a small business owner, this one hits close to home.

I was reflecting the other day;

A good tradesperson never starts a job without working out the quote first.

Materials, hours, a sensible margin, the bits that always go wrong. The quote is not paperwork. It is the plan that keeps the whole job profitable instead of busy.

A small business budget template is your quote for the whole business.

It does not make the hiring, equipment and pricing decisions for you, but it gives you the numbers to make them with confidence rather than by feel.

Excel and Google Sheets are the right tools for most small business owners: no subscription, no third party in your financials, and enough flexibility to match how the business actually runs. Here is how to set one up that earns its keep.

📐 What your template needs to cover

Track revenue by source, separately, with projected and actual columns, because the gap between the two tells you how reliable your forecasting is.

List fixed expenses, the costs that stay constant regardless of activity, as your monthly floor.

Estimate variable expenses from three months of actuals rather than guesswork.

And treat emergency reserve contributions as a fixed line item, aiming for three months of operating expenses, or six if your revenue is seasonal.

💧 Cash flow timing is where most fall short

Knowing your monthly totals is useful.

Knowing when money actually arrives versus when bills are due is what prevents a cash crunch.

Add payment timing to the template, expected income dates and expense due dates, so you can see your running balance across the month rather than only the end-of-month summary. A profitable month on paper can still leave you short in week three.

🛠️ Setting it up

Start with real numbers: three months of statements, invoices and bills, with annual costs divided by 12 so they appear as monthly lines.

Customise for your business type, because a service business tracks billable hours and utilisation while a product business tracks inventory and cost of goods.

Keep formulas simple, mostly SUM and a variance column, since complex formulas make a template fragile. And build a budget-versus-actual column for every category, because that is the single most useful thing in the sheet.

🔭 The review habit and scenario planning

Weekly, spend ten minutes entering transactions and checking the upcoming cash position.

Monthly, close the month and run variance analysis, investigating anything more than 10 percent off.

Quarterly, test your assumptions against actual performance and revise the budget formally if the business has shifted.

Then build three scenarios alongside the main budget: a base case, an upside case with revenue 15 to 20 percent higher, and a downside case with revenue 10 to 15 percent lower and fixed costs unchanged.

The downside case forces the useful question early: if revenue drops, which costs can you cut quickly, and how long do reserves last?

❓ Frequently asked questions

What does a small business budget template need?

Revenue by source with projected and actual columns, fixed and variable expenses, cash flow timing, an emergency reserve line, and a budget-versus-actual column throughout.

Why does cash flow timing matter so much?

Because a month can be profitable on paper and still leave you unable to pay a bill. Tracking when money moves, not just how much, prevents that.

How often should I review it?

Ten minutes weekly, a full close monthly, and an assumptions review quarterly. The template is only as good as the discipline behind it.

Should I separate business and personal finances?

Yes, always, even if you are self-employed and the accounts overlap. It prevents tax headaches and makes profitability readable.

Quote it, plan it, then do the work. You've got this.
